Delivery Zone Shrinkage: What It Is and How to Detect It

Delivery zone shrinkage is the contraction of the area a restaurant can actually deliver to on a food delivery platform, relative to the delivery area configured in the merchant account. The configured zone keeps its drawn shape in the dashboard while the area offered to real customers in the app becomes smaller. Because the merchant dashboard renders the configured shape and not the live one, shrinkage is invisible from inside the restaurant’s own tools.

Mechanics

The delivery area a customer sees at a given moment is not the configured polygon. Platforms adjust it with courier availability, kitchen load, time of day and platform side rules, none of which are surfaced to the merchant. Three contraction patterns recur:

  • During peak hours: the area served at 20:00 on a Friday is smaller than the area served on a quiet afternoon.
  • After courier shortages: the platform narrows the area to protect delivery times.
  • After configuration changes on the platform side: a zone edited or rezoned with no notification to the restaurant.

Shrinkage is often partial. A district at the edge of the zone stops being served while the core keeps working, so orders keep arriving and nothing looks broken.

Why it goes unnoticed

A customer outside the live zone sees no error. The restaurant is absent from their app or marked as not delivering to their address, so no order is attempted and no complaint is filed. Nothing in the restaurant’s systems records the event. The loss appears later as revenue decline in specific districts, where it is usually misread as competition or soft demand.

Detection

The live delivery area can only be observed from the customer side: probing the platform from points across the city and recording, per zone, whether a customer standing there can order from the brand at all. One probe gives the current map. Repeated probes give a history, and the history is what separates the three states that a single check cannot tell apart: a zone that always delivers, a zone that is flaky at certain hours, and a zone that was dropped and never came back. A capture taken at peak hours, compared against the same zones on a quiet-hour run, shows the shrinkage directly. A capture taken outside trading hours mostly shows closed stores, which is why coverage readings are interpreted against trading hours rather than taken at face value.
